Need to know how to replace drive carbon seal - 2014 Scarab 215HO

So, I did that thing that should never be done - I ran over a tow rope - sucked it in.
Yup - shut it off - opened the engine bay - and saw the water coming in.
We got the boat out of the water with the bilge pumping like mad. Seemed like the bilge did its job.
When I took the jet pump off, I was able to get the rope out - and found the plastic seal end of the carbon seal chewed up.
I'm assuming the carbon seal is shot as well.

Do I need to remove the shaft to replace that seal?
Do I need to remove that outer sheath in order to remove the shaft?

Any links to videos and such?
